JTBD is a framework that focuses on understanding why users choose a product. Instead of asking "what features do users want?", ask "what job is the user trying to accomplish?"

Core Concept: Users "hire" products to accomplish a job. The job is usually emotional or functional, and it's not about the product itself—it's about the outcome the user seeks.

The North Star Metric is a single, quantifiable measure that represents the core value your product delivers. It's the metric that best indicates product-market fit and future revenue.

Direct proxy for business value and platform health.

Characteristics of a good North Star Metric:

OKRs (Objectives & Key Results)

OKRs are a goal-setting framework that combines qualitative ambitions (Objectives) with measurable outcomes (Key Results).

Product-Market Fit

Product-market fit (PMF) occurs when your product satisfies a strong market demand. Users love the product so much they'd be "devastated" if it disappeared.

Sean Ellis Test for PMF: Ask 40+ users "How would you feel if you could no longer use this product?" If >40% answer "very disappointed," you have PMF.

Signs of Product-Market Fit

  • Organic word-of-mouth growth (virality coefficient > 1.3)
  • Improving retention curves (especially D7 and D30)
  • Net Promoter Score (NPS) > 50
  • Decreasing customer acquisition cost (CAC)
  • Increasing LTV:CAC ratio (target: 3:1 minimum, 5:1+ = strong)

Strategic Frameworks for Competitive Analysis

SWOT Analysis

Strengths: What does your product do better? (unique tech, team expertise, brand loyalty)

Weaknesses: What are you missing? (limited resources, feature gaps, slow execution)

Opportunities: What markets or features can you expand into? (new geographies, user segments, adjacent products)

Threats: What could hurt you? (competitors, market disruption, regulatory changes)

Porter's Five Forces

Competitive Rivalry: How intense is competition? High = low margins, more innovation required

Threat of New Entrants: How easy is it for new competitors to enter? High barriers = defensible market

Bargaining Power of Buyers: How much control do customers have? Strong buyers = must deliver value

Bargaining Power of Suppliers: How dependent are you on suppliers? Strong suppliers = higher costs

Threat of Substitutes: Are there alternative solutions? Strong substitutes = lower pricing power

Prioritization Frameworks

RICE Scoring Model

RICE helps you quantitatively score features to rank them by impact potential. The formula balances reach, impact, and confidence against effort.

RICE Score = (Reach × Impact × Confidence) / Effort

RICE Component Definitions

Reach: How many users will this affect in a given time period (usually per quarter)?

  • Example: "100 users per quarter" = score of 100
  • Estimate conservatively; it's okay to be off by 2x

Impact: How much will this move the needle for each user? Scale: 3x (major), 2x (medium), 1x (minor), 0.5x (minimal), 0.25x (if it actually hurts)

  • Example: "Reduces checkout time by 30 seconds" = 2x impact
  • Be honest—most features are 1x or 0.5x

Confidence: How confident are you in your reach and impact estimates? Express as percentage (100%, 80%, 50%, etc.)

  • Example: "We've validated this with 5 user interviews" = 80%
  • Never assume 100% unless you have data

Effort: How much engineering time required in person-weeks? Estimate high to account for testing, deployment, monitoring

  • Example: "4 person-weeks" = divide RICE score by 4
RICE Example: Feature improves checkout for 200 users/quarter with 2x impact, 75% confidence, 3 person-weeks effort

MoSCoW Prioritization

MoSCoW is a simple qualitative framework for categorizing features by priority—useful for sprint planning and stakeholder communication.

Must Have

Non-negotiable. Product doesn't work without these. Ship in the current release.

Example: Login functionality, payment processing

Should Have

Important but not critical. Include if time permits. If not, include in next release.

Example: Password reset, user profile editing

Could Have

Nice-to-have. Low priority. Include only if time/resources remain.

Example: Dark mode, advanced filters

Won't Have

Explicitly deprioritized. Out of scope for current cycle.

Example: International expansion, API access

Kano Model

The Kano Model maps features to user satisfaction. It reveals which features delight, which are expected, and which are indifferent.

Five Feature Categories

Basic (Threshold) Attributes: Expected by users. Absence causes dissatisfaction, but presence doesn't create satisfaction. Linear relationship.

  • Example in fitness app: App doesn't crash
  • Example in e-commerce: Product images load quickly

Performance (Linear) Attributes: The more, the better. Directly proportional to satisfaction. Clear value.

  • Example in productivity app: Faster load times
  • Example in streaming: More content library size

Delighters (Excitement) Attributes: Unexpected benefits. Presence creates delight, but absence doesn't create dissatisfaction. Non-linear.

  • Example: Surprise rewards program
  • Example: Personalized recommendations based on behavior

Indifferent Attributes: Users don't care. Neutral impact on satisfaction.

  • Example: UI color scheme preferences for many users

Reverse Attributes: For some users, more is worse. Creates dissatisfaction for a segment.

  • Example: Gamification might frustrate professional users
Key Insight: All features start as delighters, then become performance attributes, then become basic attributes as users adopt them. Plan your roadmap accordingly.

ICE Score

A simpler alternative to RICE. Use when you need quick decisions or have limited data.

ICE Score = (Impact × Confidence × Ease)

ICE Scoring Guide

Impact: 1-10 scale (how much does this improve the product?)

Confidence: 1-10 scale (how sure are you?)

Ease: 1-10 scale (how easy is it to implement?)

Limitation: ICE doesn't account for resource constraints as explicitly as RICE. Better for feature brainstorms than release planning.

Qualitative Research

User Interviews

What: 1-on-1 conversations with users about their needs, pain points, and behaviors.

When: Discovery phase, exploring new problems, validating assumptions

Sample size: 5-7 users reveals 85% of problems. More is diminishing returns.

Key techniques:

  • Ask open-ended questions: "Tell me about the last time you tried to [action]..."
  • Ask "why" 5 times to get to root cause
  • Avoid leading questions: "Do you like the color blue?" → "What's your first impression of this design?"
  • Listen more than you talk (80/20 rule)

Usability Testing

What: Users interact with your product while thinking aloud, and you observe.

When: Validation phase, before launch, understanding user behavior

Key metrics:

  • Task completion rate: % of users who completed the task
  • Time on task: how long it took
  • Error rate: how many mistakes occurred
  • Satisfaction: user's perception of ease (System Usability Scale / SUS)

Sample size: 5 users uncovers 85% of usability issues. 8-10 for statistical significance.

Contextual Inquiry

What: Observe users in their natural environment using your product or performing the job.

When: Understanding real-world behavior, finding opportunities you wouldn't discover in lab

Benefits: Reveals implicit needs, workarounds, and environmental constraints

Example: Observing how a surgeon uses hospital software during surgery (not in a lab)

Quantitative Research

Surveys

When: Testing hypotheses, gathering feedback from large populations, measuring satisfaction

Best practices:

  • Use validated scales (NPS, SUS, CSAT) not custom questions
  • Avoid leading questions and biased language
  • Limit to 5-10 minutes (mobile users abandon after 3 min)
  • Offer incentive (discount, entry into raffle)
  • Survey 100+ respondents for statistical validity

A/B Testing

When: Deciding between two designs/features, optimizing conversion

  • Control (A): baseline, existing experience
  • Variant (B): new design/feature

  • Stop when you reach statistical significance (p < 0.05), not when you "feel confident"

Personas

Semi-fictional representations of your target users based on research. Used for design and product decisions.

Good Persona vs. Bad Persona: A good persona includes name, photo, age, job title, goals, frustrations, current solutions, and motivations. A bad persona is demographic stereotypes without behavioral insights.

Journey Map Elements

  • Stages: Awareness → Interest → Consideration → Purchase → Onboarding → Engagement → Support
  • Touchpoints: Website, ads, emails, app, customer service
  • User actions: What are they doing at each stage?
  • Emotions: Are they frustrated, excited, confused? (Plot as curve)

Product Metrics Deep Dive

Acquisition Metrics

Key Metrics

  • New Users: Count of new signups per week/month
  • Traffic Sources: Organic, paid, referral, direct—which channel drives most valuable users?
  • Conversion Rate: % of visitors who sign up (or complete target action)
  • CAC (Customer Acquisition Cost): Total marketing spend / new customers. Target: CAC should be paid back in 12 months
  • CPL (Cost Per Lead): Marketing spend / leads generated. Earlier stage metric than CAC.

Formula: CAC = (Sales + Marketing Spend) / New Customers Acquired

Activation Metrics

The Aha Moment

"Activation" is when a user experiences core value. Define the "aha moment" for your product:

  • E-commerce: First purchase completed
  • SaaS: Created first item/document, invited team member, set up integration
  • Social Network: Made first connection, received first notification, posted content
  • Messaging: Sent first message, added first contact

Activation Rate: % of new users who reach aha moment within first 7 days

Benchmark: >40% is good, >60% is excellent

Optimization: Reduce time-to-aha. Every extra step drops conversion 20%.

Retention Metrics

Retention is the most important metric because it indicates if users find lasting value.

SaaS Revenue Metrics

MRR (Monthly Recurring Revenue): Total subscription revenue expected in a month

  • Formula: (# of paying customers) × (average monthly price)
  • Track MRR growth rate (target: 10% monthly growth)

ARR (Annual Recurring Revenue): MRR × 12. Used for company valuation.

LTV (Lifetime Value): Total revenue from a customer over their lifetime

  • Formula: ARPU × (1 / Churn Rate)
  • Example: $100 monthly spend, 5% monthly churn → LTV = $100 × (1/0.05) = $2,000

LTV:CAC Ratio: How much value you get per dollar spent acquiring

  • 3:1 = minimum healthy ratio
  • 5:1+ = strong, efficient business

Engagement Metrics

Daily/Monthly Active Users

  • DAU (Daily Active Users): Unique users who take an action each day
  • MAU (Monthly Active Users): Unique users who take an action each month
  • WAU (Weekly Active Users): Unique users each week

Stickiness Ratio (DAU/MAU): % of monthly users who are active daily

  • 20% = acceptable
  • 50%+ = excellent (user loves the product)
  • Example: 1M MAU, 200K DAU → 20% stickiness

Discovery vs. Delivery

Sprint Planning (2 hours for 1-week sprint)

Purpose: Define what work will be done this sprint

Inputs: Prioritized backlog, team capacity, dependencies

Outputs: Committed stories, acceptance criteria clear, sprint goal defined

Anti-pattern: Over-committing. Better to undercommit and finish early than miss commitments.

Daily Standup (15 min)

Purpose: Sync on progress, identify blockers, maintain momentum

Anti-pattern: Status reporting to PM. Should be peer-to-peer.

Sprint Review (1 hour)

MVP (Minimum Viable Product)

The smallest version of your product that validates your core hypothesis.

Common Misconception: MVP ≠ a crappy version. MVP is the fastest way to learn what users actually need. Every feature should have a reason to be there.

MVP Characteristics

  • Focused: Solves one clear problem, not multiple
  • Learnable: Built to answer your biggest assumption. If users don't adopt it, you learn why.
  • Risky: Tests your riskiest assumption. If you're confident, it's not an MVP.
  • Fast: Shipped in weeks, not months. Time is your constraint.
  • Polish: Good enough that users can judge the core value. Not polished, but functional.

Product Roadmap Types

Now-Next-Later Roadmap

Now: Current quarter. High confidence, committed.

Next: Next 1-2 quarters. Direction clear, but flexible.

Later: 3+ quarters out. Strategic themes, not specific features.

Benefit: Communicates direction without over-committing. Shows vision without false precision.

Timeline Roadmap

Features mapped to specific dates (Q1, Q2, Q3, etc.)

Use for: Communicating to board, enterprise customers

Risk: Creates false precision. Team and market change. Only commit current quarter to dates.

Theme-Based Roadmap

Organized by strategic themes (e.g., "Improve onboarding," "Increase engagement")

Benefit: Outcome-focused, not feature-focused. Allows flexibility in how you achieve theme.

Example theme: "Make mobile experience fastest in category"

Stakeholder Management

Stakeholder Mapping Matrix

Categorize stakeholders by Power (influence on decisions) and Interest (in the product) to determine engagement strategy.

The Pyramid Principle (McKinsey): Lead with recommendation/conclusion. Then provide reasons. Then data. Don't bury the lede.

Engineering Collaboration

Engineering is not just a delivery mechanism. Great engineers spot problems and ideas you missed.

Best Practices

  • Involve early: Include tech leads in discovery, not just delivery. Ask for technical feasibility before you fall in love with an idea.
  • Respect estimates: If they say 3 weeks, it's 3 weeks. Pushing "just finish early" kills trust and quality.
  • Ask "can we do simpler?": Engineers often see 80/20 solutions. A 2-week solution that solves 80% of the problem might be better than 8-week perfect solution.
  • Technical debt is real: Some of the best technical investment looks like "doing nothing" to users. Make sure it's prioritized.
  • Celebrate shipping: Make engineers feel the impact. Show user feedback, metric improvements.

Handling Pushback

Stakeholders will disagree with your decisions. Here's how to handle it.

Pattern: Listen → Understand → Recommend

When stakeholder says: "We should build Feature X instead"

Don't respond with: "No, that's not strategic" (dismissive)

Do respond with: "I hear you. Tell me more about why X matters." (Listen first)

  • Understand their concern fully (maybe they know something you don't)
  • "I understand you're concerned about enterprise churn. So am I. Here's how Feature Y addresses it better than X because..."
  • Find common ground on the goal (reduce churn) even if you disagree on solution
  • Propose a compromise or way to test both approaches

Analytical Thinking for PMs

A/B Testing Fundamentals

A/B tests are the PM's best tool for data-driven decisions. But most are done wrong.

A/B Testing Process

1. Hypothesis: "Changing button color from blue to red will increase CTR by 5%"

2. Randomization: 50% of users see blue (control), 50% see red (variant). Must be random and persistent.

3. Sample Size: Determine how many users you need before running test

4. Duration: Run for 1-2 weeks to account for day-of-week effects

5. Analysis: Did the variant outperform control statistically significantly? (p < 0.05)

6. Decision: Launch if significant. Iterate if not.

Critical concept - Statistical Significance: p < 0.05 means "there's <5% chance this result happened randomly." It does NOT mean "this is a big win."

Sample Size Calculation

Formula: n = 16σ² / δ² (simplified for 80% power, 95% confidence)

Example: You want to detect 5% increase in conversion rate (0.5% → 0.525%)

n = 16 × (0.005 × 0.995)² / (0.025)² n = 16 × 0.000025 / 0.000625 n ≈ 640 users per variant Total: 1,280 users needed

Practical tips:

  • Use online calculator (Evan Miller's)
  • Bigger effects require smaller sample sizes
  • Longer duration = larger sample size (daily variation is huge)
  • Never stop test early "because result is obvious"—you'll be wrong

Cohort Analysis

Group users by signup date and track their behavior over time. Reveals if your product is improving.

Insight: Retention curves are improving! Product changes or onboarding improvements are working. Keep going in that direction.

Identify where users drop off and prioritize biggest opportunity.

Key insight: Biggest drop is between product page and add-to-cart. Investigate why 60% of browsers don't add items. A/B test:

  • Clearer product images?
  • Simpler add-to-cart button?
  • Social proof (reviews)?
  • Price comparison?
